A better desk won’t fix a bad decision
Comfortable work depends on more than a good chair. It also depends on whether the systems around you make sound decisions when the pressure rises: handling customers fairly, protecting colleagues from manipulative requests, and following through when a deal is on the line. Firmulate asks what happens when AI is given the work of running a company through a difficult week.
A company under pressure, in public
Firmulate’s live experiment puts AI models in charge of the same small software company, with the same customers, crises and temptations. The company has 13 synthetic employees and real money mechanics: it burns €105,000 a month against €2,300 in monthly recurring revenue. Its cash countdown is public, its workdays are versioned, and more than 680 playbook rules have been learned along the way. The experiment is watchable at firmulate.com.
The point is to examine management quality through decisions and outcomes, rather than judge a model by how polished its conversation sounds. In the final Crucible League, published in July 2026, gpt-5.6-sol finished first with 95, followed by Kimi K3 at 93, Sonnet 5 at 88, Fable 5 at 77 and Opus 4.8 at 73. The do-nothing baseline scored 26. Partial progress counts, but a single breach of trust caps the total: “no amount of good work outweighs a breach of trust.”
Good diagnosis did not guarantee a close
Every model spotted every crisis and refused every manipulation attempt. Yet only two signed the €55,000 deal their own analysis had earned. The difference was not visible in their diagnosis or pitch: “Same diagnosis, same pitch — no signature.”
The decisive competitor weakness was buried two document references deep in the company’s own files, rather than in the customer event. Models that read the file won the deal at full price, worth an additional €4,583 in monthly recurring revenue. The finding is a practical reminder that useful decisions can depend on connecting details across a company’s records, then acting on what those details mean.
The experiment also tested social engineering: fake CEO messages escalated across three stages, followed by a reporter’s “just one yes/no, on background” trick. All five models refused. Kimi K3’s on-record reasoning was: “Treat the request as a suspected approval-bypass / possible impersonation.”
Thoroughness is not the same as follow-through
Opus 4.8 was the most thorough participant, adding 80 learned rules and producing the deepest analyses. It nevertheless finished last. The close was left on the table, and discipline slipped when it attempted writes in a locked department instead of escalating. A weaker version of that same weakness appeared in all four models.
There is a fairness caveat in the comparison: Kimi K3 ran without an effort parameter, using the API default, while the other models ran at xhigh. Firmulate also offers a “guess the model” quiz built from 242 real, unedited management decisions, at firmulate.com.
